Tip #62 – Clarify New Product Roles & Responsibilities

Team members wrestling over roles and responsibilitiesUnclear roles and responsibilities are one of the biggest causes of friction in new product programs. When people don’t understand how they and their peers should each contribute, momentum stalls. You see it in the confusion and finger-pointing during execution. Eli Goldratt called these systemic conflicts the Engines of Disharmony. They sap motivation and engagement.

One engine of disharmony is not understanding how your own work or your peers’ work contributes to success. In product development, this lack of visibility leads to siloed behavior and resentment. You can cure this disharmony by defining roles early.

Declarative Roles Improve Performance

To keep programs moving smoothly, you must clarify new product roles and responsibilities for each task in your gate process. You don’t necessarily need to name a specific person. But you must identify the function responsible. This agreement eliminates the guessing game. It ensures that the next runner in your new product relay race is ready for the handoff.

Another source of friction is vague task exit criteria. When a team member discovers a previous task was left unfinished, flow stops. You can fix this with a simple definition of done for every task. These handoff criteria prevent rework and keep your team focused.

None of this is meant to prevent people from crossing out of their lane to help cross functional team members move the project along. Instead it’s all about who owns the result. It’s nice to know someone is there to help, but you want to know it’s done to the standards expected for your role and function.

Clearly defining roles and responsibilities is a powerful motivator. It turns engines of disharmony into engines of collaboration. When everyone knows what to do and what to expect from others, organizational alignment and engagement flourish.
